What's often overlooked: Most people are terrible at listening to others.
That's not an insult, it's an observation. Good listening – the kind of listening that produces new insights rather than just confirming existing assumptions – is a skill. Teresa Torres and the Rhythm of Learning
A model that fits well with the democratization debate comes from Teresa Torres. In her Continuous Discovery Framework, she defines the core as: "At a minimum weekly touchpoints with customers by the team that's building the product where they conduct small research activities in pursuit of a desired product outcome."
That sounds like a lot. But Torres argues against the alternative: rare, elaborate research projects whose results are outdated before they arrive. Instead, small, frequent learning loops. A short conversation here, a quick test there. Always close to current decisions.
This works under two conditions. First: The teams have the basic competence for good conversations – at least at the level of "no major mistakes." Second: There's a framework that connects the insights. Torres calls it the Opportunity Solution Tree, a structure for linking user needs with solution ideas.
Continuous Discovery is not a replacement for deep research projects. The strategic questions, the fundamental decisions, still need time and expertise. But it's a complement that changes everyday work.
Where AI Shifts the Equation
Everything said so far has been true for years. What's changing in 2025 and 2026: AI makes democratization both easier and riskier.
Easier, because AI takes over tasks that previously required expertise. Real-time transcription. Summaries that extract key statements. Pattern recognition in large datasets. The Lyssna survey shows that 88 percent of researchers see AI-powered analysis as the most important trend for 2026 – by a wide margin over everything else.
Riskier, because AI also produces nonsense, and convincingly formulated nonsense at that. Those who don't understand the methodological basics can't judge whether the AI summary reflects reality or is a hallucination.
